The cure isn’t more theory or bigger platforms. It’s a product operating model that moves from friction to flow and from ideas to measurable impact.
This guide lays out a pragmatic approach to Data & AI product development aligned to Coefficient’s ethos: where others analyze, we operationalize. It’s written for leaders who want to turn raw potential into everyday results. You’ll learn how to:

1) Start where value is stuck
Every great product starts with a specific decision that’s slower, riskier, or more variable than it needs to be. To find those decisions, don’t start in a conference room, start at the edge where work happens.
Shadow the decision.
Watch schedulers triage orders. Sit with a planner who juggles supply volatility. Observe an account manager pricing a deal or a technician prioritizing maintenance. Note the data they consult, the tools they juggle, the handoffs, the manual reconciliation.
Write a friction brief.
In one page: what’s the job to be done, what makes it hard, what’s the KPI at stake (margin, yield, OEE, cycle time, DSO, win rate), what data exists, and what’s the thin slice that would help next week. Rank a dozen such briefs and pick 2–3 to build now.
Think in decisions, not dashboards.
A “report” rarely fixes the decision. A targeted decision helper - a screen that says what to do next and why, or an automated action with clear guardrails - often does.
2) Frame use cases as products (not projects)
A project stops at delivery. A product starts there. Treat each use case like something that must earn and retain adoption.
Charter the product.
Name the target user, the decision moment, the KPI to move, the “first useful” slice (what’s in vs. out), and the adoption goal (who needs to be using it by week 6?). Put a product owner on the hook.
Write a living roadmap.
Your next three months should be visible: thin slice → adoption improvements → automation or adjacent segment. Keep the plan porous enough to learn from telemetry.
Define ‘done’ as decision change.
“Model trained” is progress, not value. You’re done when behavior changes and the KPI budges.
3) Design the Minimum Valuable Data Product (MVDP)
Classical MVP thinking still applies, but with a twist for data and AI.
A useful first release has:
- One decision moment embedded in the workflow (e.g., Approve price? Which order first? Which asset next?).
- Just-enough data: a handful of trusted features/metrics with clear lineage and freshness.
- Explainable guidance: a recommended action plus why (top factors, confidence, data used) and what happens if you override.
- Guardrails: constraints for automation (e.g., auto-approve within ±X% risk; escalate otherwise).
- Telemetry: instrumentation for usage, overrides, time to decision, and outcome deltas.
Right-size the UX.
Fewer clicks, fewer fields, more defaults. Pull the product to where users already live; CRM, MES, EAM, ERP, or a lightweight web app on the shop floor. If your first release requires training to find the button, it’s too big or in the wrong place.
Tell the story.
A product narrative (“who, what, why now, how we’ll know, what happens next”) surfaces assumptions and focuses the team.
4) Build just-enough foundations
It’s tempting to delay until the “new platform” is ready. Don’t. Build the minimum foundation that lets the MVDP be reliable and safe, and line it up with what comes next.
Data contracts.
Document what upstream systems promise (schema, ranges, semantics, cadence) and what consumers depend on. Contracts are how you ship small without breaking big.
Pipelines and quality.
Automate ingestion and transformation with checks for completeness, freshness, and anomalies. Tie SLOs to the decision latency your product needs.
Catalog and lineage.
Make it easy to see where a metric or feature came from. This is trust you can feel in a design review.
Semantic & knowledge layer.
Stabilize shared definitions (e.g., margin, on-time, defect) and give people a place to ask and retrieve answers. This isn’t a big-bang; start with the few concepts your product needs.
MLOps & LLMOps.
Version everything (data, models, prompts), automate evaluation, and make deployment repeatable. Treat models and prompts as product artifacts with owners and SLAs, not academic code in a repo.
Security and governance.
Policy-as-code beats policy-as-PDF. Mask sensitive attributes, restrict access appropriately, and audit usage from day one.
5) Make adoption the design constraint
If a product isn’t used, it can’t create value. Bake adoption into design, delivery, and run.
Decision-first UX.
Start each screen with the verb: “Approve,” “Schedule,” “Escalate,” “Order,” “Investigate.” The default should be the recommended action; exceptions get the detail.
Common vocabulary.

Operational fitness.
Latency, stability, compute cost, and failure modes are product traits. Budget them.
7) Ship in weeks, not quarters (a realistic cadence)

Week 0–1: Discovery & decision focus

Week 2–3: Prototype & alignment

Standardize responsibly.
